Start with the settings before you assume the worst
A heat pump blowing warm air when you want cold usually means one of a handful of things, and not all of them are expensive. Before assuming a major failure, check the basics: is the thermostat actually set to cool mode, not heat or auto? Auto mode on some thermostats will switch to heat if the programmed schedule calls for it, even on a warm San Diego afternoon. Also check the fan setting. If it’s set to “on” instead of “auto,” the blower runs continuously, including during the brief moments between cooling cycles when the air naturally feels less cold. That alone convinces a lot of homeowners something is broken when nothing is.
The reversing valve is the heat pump-specific culprit
Unlike a straight air conditioner, a heat pump has a reversing valve that switches the refrigerant flow direction to either heat or cool your home. When that valve sticks, partially or fully, in heating position, the system runs but delivers warm air even with the thermostat set to cool. This is one of the most common heat pump-specific failures, and it’s a repair job, not a full system replacement, in most cases. A stuck reversing valve is more likely on an older unit, and San Diego’s coastal neighborhoods see more of this failure over time because salt-laden marine air accelerates corrosion on outdoor components.
A dirty air filter or blocked coil
A filter that hasn’t been changed in months restricts airflow across the indoor coil. Without enough air moving across it, the coil can’t properly absorb heat from your indoor air, and the system loses cooling capacity even though every component is technically working. This is the single most common cause of “not cooling like it used to,” and it’s the cheapest to rule out. Check the filter first, always.
Outdoors, a heat pump’s outdoor coil can get blocked by leaves, dust, or spider webs, especially in homes near canyons or with mature landscaping. A coil caked in debris can’t reject heat properly, which shows up as poor cooling performance indoors.
A refrigerant leak
If refrigerant charge has dropped due to a leak, a heat pump loses its ability to move heat effectively in either direction. This usually shows up gradually, cooling performance declines over weeks or months, rather than all at once. Common leak points include the outdoor unit’s coil, refrigerant line connections, and, on older systems, the coil itself corroding through. Coastal salt air is a real factor here too, corrosion-related leaks are more common within a few miles of the ocean than inland.
A refrigerant leak requires a licensed technician to locate, repair, and recharge the system. It’s not a DIY fix, and running a system low on refrigerant for an extended period can damage the compressor, turning an affordable repair into a much larger one.
A failing compressor or capacitor
The compressor is the heart of the system, and a weak or failing capacitor, the small component that gives the compressor its initial jolt to start running, is one of the most common heat pump repairs. Symptoms include the outdoor unit humming without actually running, or short-cycling on and off. A bad capacitor is a relatively inexpensive repair. A failing compressor itself is a much bigger job and, on an older system already near the end of its expected lifespan, is often the point where replacement starts to make more financial sense than repair.
Check the outdoor unit itself
A heat pump has two halves working together, and if the outdoor condenser isn’t running at all, the indoor blower can still push air, just whatever temperature is already in the ductwork, which reads as warm. Walk outside and confirm the outdoor fan is actually spinning when the system calls for cooling. If it’s silent, check the outdoor disconnect switch, usually a small gray box mounted on the wall near the unit, and check whether a breaker has tripped at the panel. A unit that’s been sitting unused after storage, common for a mini-split serving a rarely-used guest casita, sometimes needs a simple breaker reset rather than a service call.
A quick self-check before you pick up the phone
Run through this order: thermostat mode set to cool, not heat or auto. Fan setting on auto, not on. Filter checked in the last 90 days and replaced if it’s visibly gray or clogged. Outdoor unit fan actually spinning when the system calls for cooling. Breaker and disconnect switch both on. If all of that checks out and the air is still warm, you’re almost certainly looking at a reversing valve, refrigerant, or compressor issue, and it’s time to call rather than keep guessing at settings.
When to call versus when to keep troubleshooting
Check the thermostat mode and fan setting, and check or replace the filter, before calling anyone. Beyond that, warm air from a heat pump set to cool is a signal to call a technician rather than keep guessing. Reversing valve issues, refrigerant leaks, and compressor problems all require diagnostic tools and refrigerant handling certification to safely address.
Why does my heat pump blow warm air only sometimes?
Intermittent warm air often points to a reversing valve that’s sticking rather than fully failed, or a capacitor that’s weak but not completely dead. Both tend to get worse over time rather than resolve on their own.
Can I fix a reversing valve myself?
No. Reversing valve repair involves refrigerant recovery and recharging, which requires EPA certification and specialized equipment. This is a licensed technician repair.
Is warm air from a heat pump an emergency?
It’s uncomfortable but rarely dangerous, unlike a complete no-cool situation during a heat spell in an inland community like El Cajon or Santee. Get it looked at promptly, but it’s not typically a same-hour emergency the way a total system failure during a heat advisory can be.
